MAY 12, 2026
The proximity bias problem
One of the most significant risks in hybrid working is proximity bias: the tendency for managers to give more opportunities, recognition, and positive performance ratings to the employees they see most often in the office. Research from Stanford found that remote workers are 50% less likely to receive a promotion than their in-office peers, despite similar productivity. HR must train managers to evaluate performance on outcomes rather than presence, and to ensure that remote workers are equally visible in discussions about projects, promotions, and development.
If employees commute to an office only to spend the day on video calls, the hybrid model delivers costs without benefits. Redesign the office for the work that genuinely requires physical presence: collaboration spaces, project rooms, and social areas rather than rows of individual desks. Align in-office days across teams so that employees come in on the same days and actually interact. Protect in-person time for the activities it does best: team kick-offs, development conversations, social connection, and creative workshops.
