How you handle leave requests signals your culture. Here is how to build a process that is fair, consistent, and works at scale.

The cost of inconsistency

When managers approve or decline leave requests based on personal relationships, gut feeling, or undocumented criteria, the results are both unfair and legally risky. Employees who feel their requests are treated differently to colleagues' will disengage, raise grievances, or leave. Where a protected characteristic (religion, disability, family status) is involved, inconsistent decision-making can constitute indirect discrimination. A documented, consistently applied policy is the foundation of fair leave management.

Building a clear request and approval process

Define the notice period required for different types of leave: typically two weeks for short breaks, four to six weeks for longer holidays. Set out the business grounds on which requests may be declined, such as peak trading periods or minimum staffing levels. Require all requests to be submitted through your HRIS so there is an auditable record of every request, the decision made, and the reason. Decisions should be confirmed in writing within a stated timeframe, typically five working days.

Managing peak periods and clashes

Define your peak periods in writing at the start of each year and communicate them clearly. Consider a first-come, first-served rule for popular periods, supplemented by a rotation system to ensure fairness over time. Where two employees request the same dates, consider factors such as who has children of school age (relevant if their leave is limited by term times), who booked first, and whether the business can accommodate both with temporary cover.

Tracking and reporting

Employees see their balance, submit requests, and receive approvals or declines through the system. Managers see team-level calendars to check coverage before approving.
