From Engagement Data to Action: Closing the Loop That Most Organisations Miss

MAY 1, 2026

Collecting engagement data is the easy part. Turning it into real, visible change is where most organisations fall short. Here is how to close the loop.

The survey-action gap

Research from Qualtrics found that employees who feel their employer acts on survey feedback are nearly twice as likely to participate in future surveys and significantly more likely to stay with the organisation. Despite this, the majority of employees do not believe their employer acts on survey results. The gap between data collection and visible action is the single biggest driver of declining participation rates and survey cynicism. Closing this gap is therefore both a matter of programme integrity and employee trust.

The action planning process

Within two weeks of survey results being available, every manager with a team of five or more should hold a team discussion of their results. The discussion has three purposes: sharing the key findings, acknowledging what the scores are saying, and jointly agreeing two or three specific actions for the next 90 days. The actions should be specific and within the manager's control, not dependent on a company-wide initiative. HR's role is to facilitate action planning, track commitments, and report on progress in the next survey cycle.
