The data on employee engagement is striking. Here are the numbers that should shape your people strategy in 2026.
The engagement gap
Gallup's most recent State of the Global Workplace report found that only 23% of employees worldwide are engaged at work. In Western Europe, the figure is lower still, at around 13-15%. The majority of employees, roughly two-thirds, are not engaged: they put in the minimum effort required but invest no discretionary energy in their work. Actively disengaged employees, who are actively undermining their organisation, represent around 15% of the global workforce. These numbers have barely shifted in a decade despite significant HR investment in engagement programmes.
The business case in numbers
Gallup estimates that low engagement costs the global economy $8.9 trillion per year. At the organisational level, highly engaged business units show 23% higher profitability, 18% higher productivity, 43% lower turnover, and 81% lower absenteeism compared to actively disengaged units. Customer satisfaction scores are 10% higher in organisations with engaged workforces. These numbers make a compelling case for investment in engagement as a business priority, not just an HR metric.
What actually drives engagement
Meta-analysis of engagement research consistently identifies the same factors as the strongest drivers: clarity of role expectations, access to the resources needed to do the job well, opportunity to do what you do best, recognition for good work, a manager who cares about development, a sense that opinions matter, connection to the mission of the organisation, and relationships with colleagues. Manager quality accounts for 70% of the variance in team engagement scores according to Gallup's research, which is why manager development is the highest-leverage engagement investment an organisation can make.
